Transport route planning: a practical guide for small and mid-sized hauliers

In a small or mid-sized haulage company, routes are usually built by the dispatcher, with a map, a phone and experience. That can be done well, as long as you follow a few simple rules and measure the result. Below are the planning steps, the numbers worth tracking and the point at which a dedicated route-optimisation tool starts to pay for itself.

The planning steps (short answer)

  1. Collect the day's or week's orders and group them by zone and by loading/unloading window.
  2. For every long trip, look for a return load from the unloading area while you are still planning.
  3. Check the distance and road charges (vignettes, tolls, per-km charges abroad) before quoting a price.
  4. Work out driving time: at most 9 hours a day (10 twice a week), a 45-minute break after 4.5 hours, at most 56 hours a week (Reg. (EC) 561/2006).
  5. Assign a driver and a vehicle that fit the capacity and deadlines (inspection, insurance, driver certificate) and record the estimated distance.
  6. After delivery, compare the planned date and kilometres with the actual ones and adjust your rules for next time.

The numbers worth tracking

  • Empty-kilometre share: kilometres without cargo divided by total kilometres, per vehicle and per month.
  • Cost per kilometre: fuel, road charges, wages, leasing, insurance and maintenance, divided by kilometres driven.
  • Revenue per kilometre on each trip, so you can see which customers and routes actually make money.
  • The on-time delivery rate against the planned date.

When a route-optimisation tool is worth it

Manual planning vs. a dedicated route-optimisation tool

SituationManual planning is enoughA dedicated tool is worth it
Type of tripsFull loads, few stopsDistribution with dozens of stops a day
Fleet sizeA few vehicles, one dispatcherMany vehicles and daily rounds
ConstraintsWide delivery windowsTight windows, truck restrictions

Common mistakes

  • Accepting a trip without thinking about the return, so the truck comes back empty.
  • Quoting on map distance without road charges or loading waiting time.
  • Planning without the mandatory breaks, so an "on time" delivery becomes legally impossible.
  • Never comparing plan and reality, so the same errors keep repeating.

Example

Illustrative example: a truck carries goods from Pitești to Budapest and returns empty, roughly 700 km with no revenue. If the dispatcher looks early for a load from Hungary back to Romania, the same kilometres earn money both ways. The figures depend on the market; the point is that the return is planned together with the outbound leg, not afterwards.

How 4transports helps

  • 4transports does not optimise routes automatically: you plan each trip by hand, with origin, destination, date, cargo and the distance you enter.
  • You assign the driver and vehicle and see their deadlines (inspection, insurance, licence, certificate) in the same place.
  • You follow the trip status (planned, in transit, delivered, invoiced), and the report shows monthly revenue and the on-time delivery rate.
  • If you use a route-optimisation tool, it remains a separate product used alongside 4transports.
